Each compromise is justified by time pressure, budget constraints, or political considerations, and each one slightly reduces the probability of success. By the time the cumulative impact becomes visible, the project is too far advanced to course-correct without significant pain.
The good news is that ERP implementations also succeed, and the practices that distinguish successful projects from failed ones are well documented. Success requires disciplined project governance, realistic planning, a bias toward standard functionality, rigorous data migration, comprehensive change management, and sustained executive commitment. None of these are secrets, and none of them are easy. The challenge is maintaining discipline and commitment through the inevitable pressures and surprises that every implementation encounters.
The Critical Role of Executive Sponsorship
Executive sponsorship is the single most important success factor in ERP implementation. Not nominal sponsorship — having a senior executive's name on the project charter — but active, visible, sustained engagement by a leader with the authority to make decisions, resolve conflicts, and allocate resources. When the project needs additional budget, the sponsor secures it. When departments resist process changes, the sponsor communicates the strategic imperative. When the project team faces a difficult trade-off between scope and timeline, the sponsor makes the call. Without this level of engagement, the project team is left to navigate political obstacles without the authority to resolve them.
The sponsor must understand the project deeply enough to make informed decisions. This does not mean understanding every technical detail, but it does mean understanding the project's objectives, the major design decisions, the key risks, and the current status. Sponsors who delegate all involvement to a project manager and attend only monthly steering committee meetings are sponsors in name only. Effective sponsors meet with the project team weekly, review progress and issues personally, and intervene when they see problems developing rather than waiting for formal escalation.
Executive sponsorship must extend beyond the initial implementation to the period following go-live, when the organisation is adjusting to new processes and the temptation to revert to old ways is strongest. Many projects lose their executive sponsor's attention after go-live, precisely when leadership commitment is most needed. Users who encounter difficulties with the new system need to hear from leadership that the organisation is committed to the new way of working, that their feedback is valued, and that support is available. Without this message, the informal pressure to work around the system rather than learning to use it effectively becomes overwhelming.
In multi-division or multi-entity implementations, sponsorship must exist at both the group and local levels. A group-level sponsor sets the overall direction and makes decisions about standardisation versus local flexibility. Local sponsors ensure that their division's requirements are represented in the design, that their teams are prepared for the change, and that local adoption is actively managed. When sponsorship exists at only one level, either local needs are overridden by central mandates or local resistance undermines the group strategy.
Scope Creep and the Customisation Trap
Scope creep is the gradual, often imperceptible expansion of project scope beyond its original boundaries. In ERP implementations, it typically manifests as additional requirements that surface during design workshops, customisation requests to replicate legacy functionality, and integration demands that were not identified during the scoping phase. Each individual request may seem small and reasonable, but their cumulative impact on timeline, budget, and complexity can be devastating. A project that started with a clear twelve-month plan can find itself eighteen months in with no end in sight because hundreds of small scope additions have each consumed development time, testing effort, and implementation resources.

The configure-not-customise principle is the most effective defence against the customisation trap. Modern ERP systems offer extensive configuration options that allow processes to be tailored within the framework of standard functionality. Configuration uses the vendor's built-in flexibility — parameter settings, workflow rules, user-defined fields, report variants — to adapt the system to specific needs without modifying the underlying code. Configured functionality is supported by the vendor, survives upgrades, and benefits from ongoing product improvements. Custom code exists outside this framework and must be maintained, tested, and potentially rewritten with every upgrade.
Effective scope management requires a formal change control process with clear criteria for evaluating requests. Every scope addition should be assessed against its impact on timeline and budget, its alignment with project objectives, the availability of standard configuration alternatives, and the ongoing maintenance cost of customisation. A scope review board comprising the project sponsor, project manager, and key stakeholders should evaluate each request and make a documented decision. The discipline to say no to requests that do not meet the criteria is uncomfortable but essential.
Data Migration: The Underestimated Challenge
Data migration consistently ranks among the top causes of ERP implementation delays and failures, yet it is almost always underestimated in project plans. The challenge is not the technical act of moving data from one system to another — it is the work of cleansing, validating, transforming, and reconciling data that has accumulated over years in legacy systems with inconsistent standards, incomplete records, and undocumented business rules. Most organisations significantly underestimate the volume of data quality issues in their legacy systems because those issues are hidden by workarounds that experienced users have developed over time.
Data profiling should begin in the earliest stages of the project, not as an afterthought before go-live. Profiling analyses the legacy data to identify completeness, consistency, accuracy, and uniqueness issues that must be resolved before migration. Common findings include duplicate customer and supplier records, inconsistent product coding, missing mandatory fields, orphaned transaction records, and data that contradicts business rules in the new system. Each finding requires a remediation decision — cleanse, default, merge, or exclude — and many of these decisions require business judgement rather than technical resolution.
Migration testing must be iterative and comprehensive. A single trial migration is insufficient because the first attempt inevitably reveals mapping errors, transformation issues, and data quality problems that were not apparent during profiling. Best practice is to conduct at least three full trial migrations before go-live, with each iteration refining the migration scripts, correcting data issues, and validating results. The final trial migration should be treated as a dress rehearsal, executed under the same conditions and timeline as the actual cutover, with comprehensive validation by business users.
The decision about how much historical data to migrate deserves careful consideration. The instinct is to migrate everything, but this instinct should be challenged. Historical data that is rarely accessed can often be retained in the legacy system as a read-only archive, reducing the volume and complexity of the migration without losing access to the data. Current open items — open orders, outstanding invoices, active customers, current inventory — must be migrated accurately, but closed historical transactions may be better served by a reporting archive than by loading them into the new system where they consume storage and complicate testing.
Change Management and Training
Change management is the discipline that bridges the gap between installing a system and realising its benefits. An ERP system that is technically perfect but rejected by its users is a failure. Change management addresses the human side of the implementation — understanding how the new system will affect people's daily work, communicating why the change is happening, equipping people with the skills to use the new system, and reinforcing new behaviours until they become routine. It is not a project workstream that can be delegated to a junior resource — it requires dedicated, experienced attention throughout the project lifecycle.
Communication must begin long before the system goes live and continue well after. Early communications should focus on why the change is happening and what it means for the organisation. As the project progresses, communications should shift to what is changing for each role, how people can prepare, and what support will be available. After go-live, communications should acknowledge difficulties, celebrate successes, and provide ongoing guidance. The tone throughout should be honest and empathetic — acknowledging that change is difficult while reinforcing the reasons it is necessary.
Training is the most visible component of change management and the one most likely to be compressed when projects run behind schedule. This is a catastrophic false economy. Users who go live without adequate training make more errors, take longer to complete tasks, and generate more support requests, all of which increase the real cost of the implementation while reducing the benefits. Effective training is role-based, task-oriented, and conducted in a realistic environment with the organisation's own data. Generic training materials provided by the software vendor are a starting point, not a solution — they must be supplemented with organisation-specific process documentation and hands-on exercises.
Post go-live support is the safety net that prevents the first few difficult weeks from becoming a permanent failure. Floor-walking support — having knowledgeable support people physically present in each department during the first weeks — provides immediate help when users encounter problems. A dedicated help desk staffed by people who understand both the system and the business processes triages issues and ensures that critical problems are resolved quickly. Regular feedback sessions give users a channel to report difficulties and suggest improvements, creating a sense of involvement that counteracts the frustration of learning a new system.
Go-Live Readiness and Post Go-Live Support
The decision to go live is one of the most consequential moments in an ERP implementation, and it should be based on objective readiness criteria rather than calendar pressure. A go-live readiness assessment evaluates system testing completeness, data migration validation, user training coverage, support infrastructure availability, and business continuity planning. Each criterion should have a clear pass or fail threshold, and the go-live decision should require all criteria to pass. Proceeding with a go-live when readiness criteria have not been met because the original date was promised to the board is one of the most common paths to failure.
System testing must cover not just functional correctness but end-to-end business process scenarios, integration flows, performance under expected load, and failure recovery procedures. Unit testing and system testing verify that individual functions work correctly, but user acceptance testing verifies that complete business processes — from order entry through fulfilment and invoicing — produce correct results when operated by actual users with real scenarios. Security testing confirms that access controls are correctly configured, and performance testing ensures that the system can handle peak transaction volumes without degradation.
The cutover plan — the detailed sequence of activities required to transition from the legacy system to the new system — must be rehearsed before the actual cutover weekend. This rehearsal should follow the plan exactly, with timing recorded for each step, to identify bottlenecks and dependencies that may not be obvious in the written plan. Common cutover activities include final data migration, opening balance loading, integration activation, user access enablement, and legacy system decommissioning. Each activity has dependencies on others, and a realistic rehearsal reveals the true duration and resource requirements.
Post go-live support must be planned and resourced as carefully as the implementation itself. The first two weeks after go-live are typically the most challenging, as users encounter real-world scenarios that testing did not cover and the organisation adjusts to new processes and timelines. A war room staffed by project team members, super users, and vendor consultants provides a centralised point for issue resolution. Daily triage meetings prioritise issues by business impact, and regular communication updates keep the organisation informed of known issues and their resolution status.
Measuring Implementation Success
Defining success criteria before the implementation begins — not after — ensures that the project has clear objectives against which its outcome can be measured. These criteria should be specific, measurable, and directly linked to the business case that justified the investment. If the business case promised a 20% reduction in order processing time, a 15% reduction in inventory carrying cost, and a five-day improvement in financial close cycle, these are the metrics that should be tracked after go-live. Vague success criteria like improved efficiency or better visibility are difficult to measure and impossible to hold the project accountable for.
Success measurement should include both operational metrics and adoption metrics. Operational metrics measure whether the system is delivering the expected business benefits — processing times, error rates, cycle times, and cost reductions. Adoption metrics measure whether users are actually using the system as intended — transaction volumes, module usage, workaround frequency, and help desk ticket rates. A system that is technically delivering the correct results but that users are bypassing through manual workarounds has not truly succeeded, because the workarounds represent unrealised potential and ongoing risk.
The timeline for measuring success must be realistic. Many of the business benefits of an ERP implementation take six to twelve months to materialise fully, as users develop proficiency, processes stabilise, and data quality improves. Judging the success of the implementation in the first month after go-live — when users are still learning, processes are still being refined, and residual data issues are still being resolved — will paint an unfairly negative picture. Conversely, allowing an indefinite period before measuring success removes accountability and allows the project to be declared successful without evidence.
Post-implementation review should be conducted at defined intervals — typically at three months, six months, and twelve months after go-live. Each review should assess progress against the defined success criteria, identify areas where expected benefits have not materialised, and develop action plans to close the gaps. These reviews should also capture lessons learned that can inform future implementation phases or other projects. The discipline of formal post-implementation review distinguishes organisations that learn from their implementations from those that repeat the same mistakes.
